How Long Does Outbound Take to Replace Referrals?

In our B2B campaigns, cold email took about two weeks to set up. Aberg Media, Yoke and a US MedTech firm booked first meetings within 30 to 45 days and signed first contracts within one to three months. After 12 months, Heavy, a Danish branding agency that had relied on networking for over 10 years, got 36% of its revenue from outbound. None of our data shows outbound fully replacing referrals within a year.

The table below shows the timeline for five firms that relied on referrals, networks or trade shows before they started outbound. Each row is what happened for one client, measured from the start of outreach.

Firm Before outbound Channel Time Result
Aberg Media, Swedish branding agency Network and referrals Founder-led LinkedIn 1 month 12 qualified meetings from 1,273 prospects (0.9%), one EUR 90,000 contract
US MedTech firm selling to HR leaders Referrals, conferences, sporadic inbound LinkedIn, then cold email 3 months First enterprise HR meetings within 45 days, 17 qualified meetings from 4,376 prospects (0.39%), $217,000 revenue
Yoke, UK branding agency Almost entirely referrals LinkedIn 3 months 39 meetings from 237 replies (16.5%), $39,000 signed
US AI vision inspection manufacturer 5 years of referrals and trade shows Cold email 6 months 36 appointments from 2,571 prospects (1.4%), 7 new clients, $825,000 revenue
Heavy, Danish branding agency 10+ years of in-person networking LinkedIn (first 3 months) 12 months 36% of revenue from outbound

Setup took about two weeks

For cold email, our standard setup is 10 mailboxes on dedicated domains with a two-week warm-up before the first campaign email goes out. In our campaigns this gives inbox placement of 95% to over 98%. The AI vision manufacturer and the MedTech firm both ran on this setup.

Founder-led LinkedIn outreach started with training. Aberg Media’s founder learned our LinkedIn playbook and ran the first two weeks of outreach, and our team ran the last two weeks of the month.

First meetings came within 45 days

Aberg Media booked 12 qualified meetings from 1,273 prospects and 102 replies (8.0%) in its first month of founder-led LinkedIn outreach. The MedTech firm started with LinkedIn connection requests and messages, then sent cold email follow-ups that referred to those conversations. It contacted 4,376 prospects, received 352 replies (8.0%) and met enterprise HR leaders within 45 days. Yoke booked its first calls on LinkedIn in the first month and 39 meetings from 237 replies by the end of month three.

First contracts were signed within one to three months

Aberg Media signed a EUR 90,000 contract within one month of starting outreach. Yoke signed $39,000 in contracts within three months from LinkedIn alone. Its founder, Jay Bigford, said: “one of the calls we booked in the first month, we just signed the contract today for $39,000 for the first stage.” The MedTech firm held 17 qualified meetings and reached $217,000 in revenue within three months, with more enterprise pilots in negotiation at that point.

Meeting volume built up between months three and six

Results in the first two months can be thin. Digital Phosphenes, a US personal-branding agency, booked 3 calls in months 1 and 2, and 2 of them were no-shows or unqualified. We changed how replies were handled with templated SDR responses, added reminders and ran mock sales calls. The show rate rose above 75% by month 4.

By month 6 the same system booked 10 calls a month. Across the six months Digital Phosphenes received 673 replies, held 24 meetings (3.6% of replies), created 17 opportunities and contracted $105,000.

In its first three months of LinkedIn outreach, Heavy received 210 replies and booked 7 meetings, with $84,000 in pipeline at that point.

The AI vision manufacturer had relied on referrals and trade shows for five years. Over six months of cold email it contacted 2,571 prospects, received 405 replies (15.8%), held 36 appointments and won 7 new clients worth $825,000, about $118,000 per client.

After 12 months, outbound brought in 36% of revenue

Heavy had won work only through in-person networking for more than 10 years. Twelve months after it started outreach, 36% of its revenue came from outbound. Founder Robert Nagy said: “We never had such an interesting look into potential work that we have right now.”

Heavy is the only client in this article where we measured the share of revenue from outbound at 12 months. At that point 64% of its revenue still came from other sources, so outbound had not replaced referrals after a year. Our data does not show how long full replacement would take, so we do not give a figure for it.

Based on these campaigns, a realistic plan for a referral-based B2B firm is about two weeks of setup for cold email, first meetings within 30 to 45 days, first contracts within one to three months and a steadier flow of meetings by month six. By then Digital Phosphenes was booking 10 calls a month and the AI vision manufacturer had won 7 new clients. At 12 months, outbound brought in about a third of revenue in Heavy’s case, and referrals and other sources were still the larger share after a year. You can start, measure and adjust an outbound campaign yourself, which is something referrals do not allow.

FAQ

Is LinkedIn or cold email faster for a firm that relies on referrals?

Aberg Media booked 12 qualified meetings in its first month of founder-led LinkedIn outreach. For cold email, our standard setup includes a two-week warm-up before the first email goes out. The US MedTech firm started on LinkedIn, followed up by cold email and met enterprise HR leaders within 45 days. Cold email scales further, because you can contact far more people by email. LinkedIn works best when your buyers are active there and message each other about business.

Should a firm keep investing in referrals once outbound starts?

Yes. Referrals still bring in work. In Heavy’s case, 64% of revenue came from other sources after 12 months. Outbound adds a source of new clients that you control, so quiet months depend less on whether someone remembers to recommend you. Keep asking satisfied clients for introductions while the outbound campaign grows over its first six months.

How soon should a firm expect its first signed contract?

In our campaigns, first contracts came within one to three months of starting outreach. Aberg Media, a Swedish branding agency, signed a EUR 90,000 contract within one month of founder-led LinkedIn outreach. Yoke, a UK branding agency, booked a call in its first month that led to a $39,000 signed contract within three months. How long your own deals take also depends on your normal sales cycle.

How many meetings does it take to win a new client?

It depends on deal size and your sales process. The AI vision manufacturer turned 36 appointments into 7 clients over six months, about one client for every five appointments. Show rate also matters. In months one and two, 2 of the 3 calls Digital Phosphenes booked were no-shows or unqualified, and by month four its show rate was above 75%.
