LinkedIn vs Cold Email for Agencies: Which to Use for Outbound

Use LinkedIn if your buyers log in and use its messages every week. Use cold email for audiences who rarely log in, or when you need more volume than LinkedIn allows. In our campaign for The C Collective, LinkedIn booked 29 attended meetings and cold email booked 13 from the same audience over three months, 2.2 times as many.

Many B2B firms ask us which channel to pick before they have decided who they are writing to. The right channel depends on the audience, so the audience question comes first. Below is how we decide, with numbers from our campaigns for agencies, tech firms and a MedTech company, and the cold email benchmark we compare against.

What decides whether LinkedIn will work for my buyers?

The deciding question is how your buyers use LinkedIn day to day. Almost every B2B buyer has a profile, but many open the app once a month and never read their messages. A campaign aimed at those people sits unread however good the copy is.

Tech founders are a good example of an active audience. They log in to find team members, investors and partners, and much of that conversation happens in LinkedIn messages. A plumbing company owner may have a profile too, but has little reason to check it, so a message there will rarely be seen.

You can test this in an afternoon. Open a sample of profiles from your target list and look at their recent activity. If they post, comment or share hiring news, they are probably active, and if their last activity was years ago, email will reach them more reliably.

What happened when we ran both channels to the same audience?

For The C Collective, an agency whose audience is impact startups and venture capital investors in the UK and EU, we ran LinkedIn and cold email side by side for three months. Both channels went to the same type of buyer, so the comparison is fair. The table shows the full funnel for each channel.

Channel People contacted Replies Meetings attended Meetings per person contacted
LinkedIn 2,091 invited, 845 accepted (40.4%) 300 (35.5% of accepted) 29 1.39% (29 of 2,091)
Cold email 2,191 contacted 159 (7.2%) 13 0.59% (13 of 2,191)

The email side of this campaign was healthy. A 7.2% reply rate is more than double the 3.43% average in Instantly’s 2026 benchmark, so the emails were landing and the message was working. LinkedIn still booked more than twice as many meetings because founders and investors read and answer their LinkedIn messages.

We use meetings attended per person contacted to compare channels. Reply rates on LinkedIn and email are measured against different groups of people, so they can mislead you if you compare them directly.

What reply rates should I expect from LinkedIn and cold email?

Instantly’s Cold Email Benchmark Report 2026 puts the average cold email reply rate at 3.43%, based on its platform data for 2025. The top quarter of senders get 5.5% or more, and the top 10% get 10.7% or more.

On LinkedIn, reply rates from accepted connections ran from 27% to 39% across five of our agency campaigns:

  • Dimartec: 27% (299 replies from 1,107 connections)
  • Polify: 33% (526 from 1,595)
  • The C Collective: 35.5% (300 from 845)
  • Studio Morfar: 35.9% (512 from 1,428)
  • Rosenmond: 38.9% (398 from 1,022)

These figures count every reply, including polite refusals, and the denominator is people who accepted a connection request. In The C Collective campaign, 40.4% of invitations were accepted, so the reply rate against everyone invited was 14.3% (300 of 2,091). That is still well above the email benchmark, but the gap is smaller than the headline numbers suggest.

Benchmarks are most useful for spotting problems. When a cold email campaign gets replies from under 1% of prospects, the cause is usually deliverability. When it gets more than 1% but fewer than 10% of replies are positive, the message or the offer usually needs work.

When is cold email the better choice?

Cold email is our default channel because it scales. You can add mailboxes and send to thousands of people a month, while LinkedIn limits how many connection requests one account can send each week. When your buyers rarely use LinkedIn, or your market is large, email will reach far more of them.

For a US manufacturer of AI vision inspection systems with 51 to 200 staff, we used cold email only. The company had relied on referrals and trade shows for five years. We sent from 10 mailboxes with an inbox rate above 97%, and over six months the campaign reached 2,571 prospects and got 405 replies (15.8%). It booked 36 appointments and won 7 new clients, worth $825,000 in revenue.

Before Hatch Duo, a US industrial design agency, came to us, its previous provider sent more than 10,000 emails a month to lists scraped from Apollo, and results were inconsistent. We reduced the volume to around 1,000 high-fit prospects a month and wrote messages for that narrower audience. Over three months, the campaign reached 3,334 prospects, got 33 positive replies and booked 23 qualified meetings (0.69% of prospects). It built $346,500 in pipeline and signed one client in the same period.

Email also gives you a quick test of your offer. A cold email gives the buyer very little reason to say yes, so an offer that works there will usually work through referrals and content as well.

What should I do if cold email annoys my audience?

Studio Morfar, a Danish branding agency, started with cold email to tech-startup founders. The founders reacted badly to it, so we moved the campaign entirely to LinkedIn, where those founders already talk to people about hiring, funding and partnerships.

The offer was a 15-minute virtual coffee chat with no sales pitch attached. From 1,428 connections, 512 people replied and 56 booked a meeting within two months (3.9% of connections). Of those meetings, 15 led to requests for custom projects, 8 to quotes and 3 to new clients, worth $90,000 in revenue. The full numbers are in the Studio Morfar case study.

Negative replies can tell you something about the channel as well as the message. If a clear, relevant email to an active LinkedIn audience draws complaints, test the same offer on LinkedIn before you rewrite everything.

Should I use LinkedIn and cold email together?

For senior buyers in large organisations, we often give each channel a different job. For a UK B2B SaaS company selling to finance teams, LinkedIn handled warm-up and networking, and cold email handled conversion and referrals. Over six months the campaign reached 12,754 senior finance leaders, got 723 replies (5.7%) and booked 52 qualified meetings (7.2% of replies).

A US MedTech firm selling to HR leaders followed the same order. We sent connection requests, posts and messages on LinkedIn first, then cold email follow-ups that referred back to the LinkedIn conversation. From 4,376 prospects, the campaign got 352 replies (8.0%) and 17 qualified meetings in three months, which produced $217,000 in revenue.

Both firms sold to senior buyers, and the SaaS company had 9 to 12 month sales cycles before we started. A LinkedIn connection means the email that follows comes from a name the buyer has already seen. In the MedTech campaign, we also moved the messages from technical detail (biomarkers, AI accuracy) to the outcomes HR leaders track, such as absenteeism and insurance claims.

How do I choose the channel for my next campaign?

Start with the audience and pick the channel afterwards. Our NPOT Methodology begins with the niche (industry plus job title), and the channel decision belongs in that first step. A good offer sent to the wrong people gets no replies on either channel, so test the audience before you test the offer.

Question Choose LinkedIn when Choose cold email when
Do your buyers use LinkedIn messages? They post, hire or raise money there They rarely log in
How large is the niche? Small enough for one or two accounts to reach in a few months Large enough to need thousands of sends a month
How does the audience react to cold email? Badly, as Studio Morfar’s founders did Normally, with replies above 1% of prospects
What is the first step you are offering? A short conversation between peers An audit, diagnostic or drafted plan that is easy to explain in writing
Do you sell to senior buyers with a long sales cycle? Use it first to connect and start the conversation Use it next to follow up and explain the offer

If the answers are mixed, run both channels to the same list for a month and compare meetings attended per person contacted, as we did for The C Collective. Keep the niche, the problem you address and the outreach offer the same on both channels, so the channel is the only thing you are testing.

What we’d do this week

  1. Write down the niche for your next campaign as an industry plus a job title.
  2. Open a sample of profiles from that niche and note how many posted, commented or changed jobs recently.
  3. If most of them are active, plan a LinkedIn campaign with a low-pressure first step such as a short conversation. If few are, plan cold email.
  4. If you sell to senior buyers in large organisations, plan LinkedIn as the first touch and email as the follow-up.
  5. If you already send cold email, compare your reply rate with the 3.43% average and the 1% deliverability line before you change channel.

If you would like to see this applied to your own market, get a complimentary outbound campaign drafted for your business. We will choose the audience, write the offer and copy, and recommend the channel that suits your buyers.

FAQ

How long should I test a channel before I switch?

Give a channel long enough to produce meetings, because early reply counts can mislead you. In our campaigns, the US MedTech firm had meetings with enterprise HR leaders within 45 days, and Studio Morfar booked 56 meetings in two months. If a cold email campaign gets replies from fewer than 1% of prospects in the first weeks, fix deliverability before you judge the channel.

Does AI personalisation improve LinkedIn reply rates?

In our experience, a relevant reason to talk works much better than a first line that mentions someone’s headline or latest post. People reply when the message shows you understand their situation and explains why you are contacting them now. Say who you are, why you chose them and how you can help, then offer a small next step such as a short conversation.

Why is my cold email reply rate below 1%?

A reply rate under 1% usually means your emails are not reaching the inbox. Check your domains, mailbox setup and sending volume before you change the copy, because copy cannot be tested until the emails land. Once replies pass 1%, look at the share that is positive. Fewer than 10% positive replies usually points to a problem with the message or the offer.

Is LinkedIn outreach too slow for a smaller firm?

It can feel slow at the start because people must accept your connection request before you can message them. Once they accept, conversations move quickly. Studio Morfar, a Danish branding agency, booked 56 meetings in two months from 1,428 LinkedIn connections. The limit is volume, because one account can only invite a set number of new people each week, so very large markets suit email better.

Should I send the same message on LinkedIn and by email?

Keep the offer and the reason for reaching out the same, and adapt the format to each channel. LinkedIn messages read like a conversation, so they should be shorter and less formal than an email. An email can carry a little more context, such as a brief example of similar work. In both cases, say plainly who you are and why you are writing to this person.
